I have spent years watching our civilization confuse movement with progress. We add platforms, dashboards, and “AI assistants,” yet orientation—our capacity to see where to go and why—keeps thinning out. We are faster, louder, more measurable. We are not more coherent.
My thesis is simple: civilizations don’t evolve by accumulating tools; they evolve by changing their grammar—from substitution to enabling. Substitution makes people interchangeable; enabling makes subjects possible. Everything I do under the banner of Sapiopoiesis is about that turn.
Sapiopoiesis is not a slogan. It is a design principle for an entire civilization: build infrastructures that enable subject autonomy (and, between subjects, intersubjectivity) rather than infrastructures that keep substituting roles, procedures, and outputs for actual becoming. Around it, three coupled grammars track where we are and where we must go:
- Governance Grammar: Autocratic → Sociocratic → Sapiocratic (from control, to procedure, to enabling architecture)
- Epistemic Grammar: Mythognostic → Technognostic → Sapiognostic (from narrative as substitute; to data as substitute; to orientation as knowing)
- Ontopoietic Grammar: Autopoietic → Allopoietic → Sapiopoietic (from survival loops; to externalized production; to infrastructures of becoming)
If these sound abstract, it’s because we’ve trained ourselves to think in tactics, not in grammars. So let me make this concrete.
Where substitution hides in plain sight
Hiring. Most “smart” recruiting stacks filter for conformity and linguistic polish. A human who writes an honest, non-templated letter is penalized by systems optimized to recognize machine-like structure. The result is obvious: organizations hire safely, not intelligently; they prefer the substitutable to the singular. That is a textbook allopoietic setting—people as inputs to an external production goal.
Education. Curricula teach speed, compliance, and test-ready fragments. We optimize for throughput, not for orientation. Students become interfaces to content streams. We produce credentials, not thinkers. That is technognostic saturation masquerading as knowledge.
Healthcare triage. Dashboards reduce persons to codes and risk strata. The interface is efficient; the experience is dehumanizing. The nurse or physician’s capacity to orient with the patient collapses into checkbox reality. Outcomes improve up to a point, then plateau—because infosomatic coherence (information that actually binds to lived orientation) is missing.
Urban regulation. A city “digitizes” permitting. Great—until the system encodes yesterday’s trade-offs and blocks novel mixed-use micro-solutions that would actually increase safety and affordability. The platform is faster at saying “no.” That is not intelligence; that is recursively optimized redundancy.
None of these are failures of people. They are failures of civilizational grammar. Substitution everywhere: roles instead of subjects, outputs instead of becoming, data instead of orientation.
What enabling looks like (and how to build it)
1) Sapiognosis: orientation as the test of knowledge.
In a sapiognostic culture, knowledge is valid if—and only if—it increases orientation without consuming subject autonomy. That is not poetry; it is a design rule. Interfaces must return orientation signals (what changed in my understanding, optionalities, risks, and reversibility), not just performance metrics. If a model’s “accuracy” rises while human coherence falls, you built a substitution machine.
Example: A patient-facing oncology tool that doesn’t predict “the best regimen,” but exposes trade-offs, clarifies uncertainties, shows reversible steps, and keeps the person at the decision center. Orientation goes up; agency stays intact. That is epistemic enablement.
2) Sapiopoiesis: infrastructures of becoming.
Allopoietic systems produce external outputs (degrees, claims, widgets). Sapiopoietic systems produce conditions in which potential unfolds. The point is not to prescribe outcomes; it is to curate constraints that protect autonomy and invite emergence.
Example: A city’s micro-zoning “orientation layer” that lets small teams prototype tiny-home clusters or elder-care pocket communities within guardrails (safety, noise, environmental load), and where the platform actively helps them navigate approvals. The system doesn’t decide; it enables.
3) Sapiocracy: governance as enabling architecture.
Autocracy commands. Sociocracy distributes command by procedure. Sapiocracy maintains the conditions under which subjects can orient together without collapsing into swarm logic. It replaces “who decides?” with “how do we protect the space where decisions remain humanly intelligible?”
Example: Research funding that assigns a portion of budgets to orientation-first proposals: not polished outputs, but problem-space mappings, constraint discovery, and reversible pathways. Panels judge coherence gains and infosomatic clarity, not just deliverables. You fund viability, not theater.
Ontocybernetics: the engineering of becoming
I use Ontocybernetics for the discipline that binds these choices. It is not cybernetics with better diagrams; it is the engineering of feedback, constraint, and emergence so that being can become. Five non-negotiables:
- Enabling constraints > governing constraints. Boundaries that protect autonomy and reversibility without prescribing outcomes.
- Subject-first interfaces. The locus of control never slips from the human subject; “assistants” may propose, but never silently commit.
- Integrity feedback. Systems return signals about coherence, not just speed or volume.
- Reversibility by design. Irreversible automations that bypass the subject are disallowed at design time.
- Intersubjectivity as medium. We do not aggregate opinions; we create conditions where independently autonomous subjects can overlap in coherence.
This is also what I mean by Infosomatics: information that binds to embodied orientation. Data that does not increase orientation is noise, even when it is accurate.
How this scales without turning into the same old “system”
“Isn’t this just a nicer technocracy?” No. Technocracy still substitutes: experts decide; everyone else adapts. Sapiocracy never outsources the final act of orientation. It uses models and experts as scaffolds, not as sovereigns. The difference is visible wherever you place the irreversibility boundary: if a pipeline can commit you without you, you have built substitution.
“Does this work only in small labs and startups?” No. The grammar scales. Consider three high-leverage transitions:
- Education: from content delivery to orientation studios. Students publish orientation maps (what they learned to see, decide, and un-decide), not just answers.
- Public services: from queues to co-navigation. Portals that treat citizens as subjects with goals, not tickets with categories.
- Enterprise AI: from automation to epistemic co-pilots. Systems that show constraint spaces, model fragilities, and safe reversals—built around the human decision point.
In every case, substitutional speed is easy to demonstrate; enabling coherence is easy to feel and hard to fake. That is why it builds trust—and reputation.
A personal note on why I insist
People sometimes ask why I avoid the popular comfort words. Because those words are too easily co-opted by the very swarm grammar I am trying to retire. I prefer terms that cannot be flattened: Sapiopoiesis (conditions for becoming), Sapiognosis (orientation as knowing), Sapiocracy (governance as enabling architecture), Infosomatics (information bound to lived orientation), Ontocybernetics (engineering of enabling feedback).
If you remember nothing else, remember this: the decisive resource is not data, capital, or compute. It is subject autonomy protected at the structural level. When we preserve that—and when our systems return coherence instead of merely throughput—everything worth the name “progress” accelerates. History becomes logarithmic in our favor.
What I’m inviting leaders to do now
- Adopt an orientation test alongside your KPIs. Ask at every interface: did coherence go up or down for the person involved?
- Move budgets from outputs to conditions. Fund problem-space mapping, constraint discovery, and reversible pathways.
- Make irreversibility visible. Any process that can commit without the person’s clear, recoverable consent fails design review.
- Publish your enabling constraints. Not slogans—guardrails. Let people design within them.
- Replace “user research” with “subject resonance.” Don’t count clicks; listen for increases in orientation.
None of this requires waiting for a new era. It requires a new grammar—and the courage to use it.
Sapiopoiesis is not a metaphor for a kinder world. It is the operating system of a viable one. We have iterated substitution for millennia and reached its limit. The next turn is not about having stronger tools. It is about becoming the kind of civilization that no longer needs to use people as tools at all.
